Short answer: AEO vs GEO vs SEO comes down to what you are trying to win: SEO wins a ranked link, AEO wins the quoted answer, and GEO wins a brand mention inside AI recommendations. For most small businesses none of them is better on its own; spend first on whichever layer fails the 10-minute test below.

This guide covers the decision a small business actually faces: which layer to fund first and how to split the budget. If you already know you want to show up in ChatGPT, Gemini and Perplexity answers, our generative engine optimization services page explains how Intelicrawl approaches it.
What is the difference between AEO, GEO and SEO?
SEO, AEO and GEO differ in the unit they optimize: SEO optimizes a page to rank, AEO optimizes a passage to be quoted, and GEO optimizes a brand to be recommended.
| SEO | AEO | GEO | |
|---|---|---|---|
| What you win | A ranked blue link | The quoted answer (AI Overviews, featured snippets) | A named mention or recommendation in AI replies |
| Unit optimized | Page | Passage (40 to 60 words) | Brand or entity across the web |
| Main platforms | Google, Bing | Google AI Overviews, AI Mode, voice | ChatGPT, Gemini, Perplexity, Copilot |
| Success metric | Rankings, organic clicks | Citations, snippet wins | Share of AI answers naming you |
| Typical first signal | Impressions in Search Console | Your URL in an AI Overview source list | Your brand named for a non-branded prompt |
We cover each layer in depth in What Is AEO? and What Is GEO?, so the rest of this guide focuses on choosing between them.
Why do Google rankings and AI citations overlap less than you think?
Rankings and AI citations overlap less than most guides assume because AI systems search many variations of a prompt, not just the one you typed.
The data has shifted fast. An Ahrefs study of 1.9 million AI Overview citations published in July 2025 found 76.1% of cited pages ranked in Google’s top 10. By March 2026, a larger Ahrefs analysis of 863,000 SERPs and 4 million AI Overview URLs put that figure at 37.9%, with 31% of cited URLs ranking outside the top 100. Ahrefs says its detection improved, so this is not a clean trend line.
Outside Google, the gap is wider. Ahrefs found that only about 12% of URLs cited by ChatGPT, Gemini, Copilot and Perplexity rank in Google’s top 10 for the original prompt. Perplexity was the closest match at 28.6%. Ahrefs attributes the gap to query fan-out: assistants run several related searches and cite pages that do well across that cluster.
What this means in practice: ranking for one keyword no longer guarantees a citation, but ranking across a whole topic cluster is still the strongest input, so SEO stays the base layer.
Which one does your business need first? The Three-Layer Bottleneck Test
The Three-Layer Bottleneck Test is a 10-minute check that shows which layer is failing first, so you fix the bottleneck instead of buying all three at once.
- SEO layer (4 minutes): In Google Search Console, open Performance, filter to your 10 most important service keywords and check average position. Pass if at least 5 of the 10 average position 10 or better.
- AEO layer (3 minutes): Search 5 questions your customers ask (for example, “how much does a roof inspection cost”). Note which show an AI Overview or featured snippet. Pass if your site is cited in at least 1 of the answers that appear.
- GEO layer (3 minutes): Ask ChatGPT, Gemini and Perplexity the same prompt: “Who are the best [your service] providers in [your city]?” Pass if your business is named in at least 1 of the 3, with correct details.
Read the result from the top down. The first layer that fails is your bottleneck. If SEO passes but GEO fails, the problem is usually off-site: thin reviews, inconsistent listings or no third-party mentions.
AEO vs GEO vs SEO: which should you choose?
Choose based on where buyers in your category ask and which layer fails your test, not on which acronym is newest.
| Choose | If this describes you |
|---|---|
| SEO first | You fail the SEO layer, your site is under a year old, or you have fewer than 10 indexed service and location pages. |
| AEO first | You pass SEO, your customers ask lots of how-much and how-to questions, and AI Overviews appear on those queries but cite competitors. |
| GEO first | You pass SEO and AEO, but AI assistants name competitors (or nobody) when asked for a recommendation in your category. |
| All three as one program | You sell a considered purchase (legal, medical, home services, B2B) where buyers research in both Google and ChatGPT before calling. |
For most local service businesses, the answer is SEO plus AEO formatting from day one, with GEO added once the site ranks. Our AEO and AI search optimization service covers the answer layer, and our SEO services cover the base.
Which tasks count for all three at once?
Most of the work overlaps, so one well-planned program covers most of what three separate retainers would.
The Shared-Task Matrix below rates each task by the layers it helps. Do the all-three tasks before anything layer-specific.
| Task | SEO | AEO | GEO |
|---|---|---|---|
| Crawlable, indexable pages with clean technical setup | Yes | Yes | Yes |
| Answer-first opening (40 to 60 words) on each page | Partial | Yes | Yes |
| Consistent name, address and services on every listing | Partial | Partial | Yes |
| Topic cluster with internal links | Yes | Yes | Partial |
| Sourced statistics and named frameworks | Partial | Yes | Yes |
| Reviews and third-party mentions | Partial | No | Yes |
| Exact-match keyword targeting | Yes | Partial | No |
Google itself says there are no extra requirements to appear in AI Overviews or AI Mode beyond being indexed and eligible to show a snippet.
How should a small business split its budget across SEO, AEO and GEO?
Split budget by stage: the weaker your rankings, the more goes to SEO, and the share for GEO grows only after the base layers pass.
| Stage (from the test) | SEO | AEO | GEO |
|---|---|---|---|
| Fails SEO layer | 70% | 20% | 10% |
| Passes SEO, fails AEO | 50% | 35% | 15% |
| Passes SEO and AEO, fails GEO | 40% | 20% | 40% |

Hypothetical worked example: why GEO cannot be judged on clicks
Hypothetical example, not a client result. A plumbing company’s site gets 3,000 sessions a month. SE Ranking data from 101,574 websites shows AI platforms sent 0.32% of all website traffic in early 2026. At that rate, the site would expect 3,000 x 0.0032 = about 10 visits a month from AI tools.
Judged on AI referral clicks alone, GEO would look worthless. The better metric is mention share: run the GEO layer prompt across 3 assistants and 5 service prompts each month (15 answers) and track how many name the business. Moving from 0 of 15 to 5 of 15 is real progress, because many buyers read the answer and then search the brand directly.
Where Intelicrawl disagrees with the usual advice
Intelicrawl disagrees with the common advice to do SEO first, then AEO, then GEO in strict sequence.
Answer-first formatting costs nothing extra when a page is being written anyway, so delaying AEO until rankings arrive means rewriting every page later. We also reject the claim that GEO replaces SEO: overlap is weaker than in 2025, but assistants still retrieve from the web.
When should you NOT pay for AEO or GEO separately?
You should not pay for AEO or GEO as separate line items when the work would duplicate your existing SEO retainer.
- Your SEO provider already writes answer-first content and fixes listings. Ask what the new retainer adds that the old one does not.
- You fail the SEO layer. GEO spend before basic rankings exist is usually the lowest-return dollar in your budget.
- Your buyers decide in minutes. Emergency services, such as a locksmith call at midnight, are won in the Map Pack and paid ads, not in a ChatGPT research session.
Frequently Asked Questions
Is AEO the same as GEO?
No. AEO focuses on getting a specific passage quoted as the answer, mostly in Google AI Overviews and snippets, while GEO focuses on getting your brand named and recommended in tools like ChatGPT, Gemini and Perplexity. They share most of the same groundwork.
Does GEO replace SEO?
No. AI assistants still search the web before they answer, so a site with weak rankings and thin content gives them little to cite. GEO adds off-site and entity work on top of SEO rather than replacing it.
Which is better for a local business, SEO or GEO?
For most local businesses, SEO comes first because AI assistants draw on the same web pages, listings and reviews that SEO work builds. Add GEO once you rank for your main services and want to be named when people ask AI for recommendations.
How do I check if my business shows up in AI answers?
Ask ChatGPT, Gemini and Perplexity who the best providers of your service are in your city, and repeat with 5 different prompts each month. Count how many of the answers name your business and whether the details are correct.
